Psychologist Chris Argyris described this phenomenon as the Ladder of Inference. It explains how quickly our minds jump from simple facts to complex conclusions.
The process usually happens so quickly we don’t even notice it.

It looks something like this:
Fact:
Someone hasn’t responded to your message.
Selected data:
You notice it’s been four hours since you sent it.
Story:
“They’re ignoring me.”
“They must not value my input.”
Feeling:
Frustration, annoyance, or insecurity.
Action:
You withdraw, respond curtly, or assume negative intent. In reality, the person might simply be in meetings all day. But by the time we reach the top of the ladder, we’re reacting to a story—not the actual situation.
Why Entrepreneurs Fall Into This Trap
Entrepreneurs operate in high-pressure environments. Decisions are fast, stakes are high, and uncertainty is constant.
Under those conditions, the brain tries to fill gaps in information quickly. Unfortunately, it often fills those gaps with assumptions based on past experiences or fears.

In other words, we create problems that don’t actually exist.
The Power of Questioning the Story
The key to escaping the Ladder of Inference is simple:
Pause and question the story you are telling yourself.
When you feel a strong emotional reaction, ask yourself:
What are the actual facts here?
What assumptions am I making?
Is there another possible explanation?
Often, that small moment of reflection creates enough space to respond more thoughtfully.
